Why Does Your VFFS Always Seem “Harder” Than Others'? A 4-Stage Operator Training System

80% of machine issues are operator-level — take new hires from button-pushing to running it well

VFFS Machine Series — for supervisors, team leads and training owners

The same VFFS runs ten hours a day without trouble in one plant, yet throws tantrums in yours every few days. The answer is usually not the machine — it is operation. Many plants' reality: a newcomer watches a senior for two days, then works alone; the senior knows the how but not the why; faults are fixed by guessing. This article gives you a 4-stage operator training system — from button-pushing to running it well — what each stage teaches and tests.

01 Run the Math First: Operator Skill Is the Floor's Biggest Hidden Variable

•  On the same machine, disciplined operation can change seal pass rate and output by 30%+ (typical magnitude — confirm with your floor data);

•  No preheat, random parameter changes, skipped cleaning — small habits grow into big faults; repairs and downtime all cost;

•  Operator turnover is high and old experience does not stay — without a system, training cost is paid again and again.

✔ Equipment is a one-time cost; operator skill compounds daily — treat training as investment, not expense.

Fig. 1: 4-stage system L1-L4 — one capability per stage, pass to advance (from the operation flow and start-up 3 steps)

02 L1 Basic Operation: Start, Produce, Stop

•  Learn: pre-start checks (deck/belt/jaws clear), film threading, loading and changing material, normal start and production, proper shutdown;

•  Safety line: 20-minute low-temperature preheat before starting; the guard test must stop the machine instantly;

•  Test: one full shift of start→produce→stop, no alarms, no rule violations — advance.

03 L2 Setting: Change Products, Tune Parameters

•  Learn: temperature (by film/thickness/speed), bag-length timing (80-130/130-220/220-320mm bands), eye-mark alignment, formula changes per product;

•  Mindset: tune before replacing, reset before surgery — adjust, don't disassemble;

•  Test: one complete changeover (film, product, parameters, trial run passes) — advance.

04 L3 Care & Diagnosis: Daily Checks, Sound Judgment

•  Learn: tiered maintenance (daily cleaning, monthly lube/tightening, semi-annual deep sweep), judging common fault symptoms (leaks, drift, freezes, noises);

•  Method: five-dimension diagnosis — rule out people first, then machine-material-method-environment, find the root cause before touching;

•  Test: complete a monthly maintenance and fill the ledger; diagnose a simulated fault to the root cause — advance.

05 L4 Multi-Skilled: Formulas, Improvement, Coaching

•  Learn: formula management and backup (USB export), parameter optimization and efficiency, changeover-flow improvement;

•  Coaching: bring L1-L2 newcomers through the system, turn experience into standard actions;

•  Test: one process improvement (changeover time or pass rate up), plus coaching one newcomer through L1 — advance.

06 Roll It Out: One Chart, Four Gates

•  One chart: post the 4-stage chart on the floor — who is at which stage, who passed, visible at a glance;

•  Ownership: a mentor per stage; assessments run by the supervisor/team lead on-site;

•  Reward link: stage, pay and qualification rights are tied together — the more you master, the more value you carry, and people stay.

Stage

Capability

What's Taught

What's Tested

L1

Start, produce, stop

Pre-start check, film threading, material change, shutdown, 20-min preheat

One full shift solo

L2

Set & changeover

Temperature, bag-length timing bands, eye-mark, formula per product

One complete changeover

L3

Care & diagnose

Tiered maintenance, fault symptoms, five-dimension diagnosis

Monthly care + simulated fault

L4

Multi-skilled

Formula management, optimization, coaching newcomers

Improvement + coach to L1

Final Thoughts

Machines are fixed; people grow. The value of the 4-stage system is turning “senior's luck” into “system-replicated capability” — pass each gate before advancing, newcomers cover, seniors coach, and operator skill becomes a stable asset of the floor.
