5-Year-Old VFFS: Repair or Replace? The Downtime & Scrap-Rate Economics
5-Year-Old VFFS: Repair or Replace?
The Downtime & Scrap-Rate Economics
Vertical Packaging Machine Encyclopedia · - for factory owners deciding repair vs replace

Cover: the old machine still runs, but hidden costs are leaking
The workshop manager says: “this machine keeps acting up and scrap is climbing.” You ask the repair quote - two thousand. You think: that's cheap, fix it.
But you may have missed two bigger costs: every hour of downtime stops the whole line, and every kg of scrap is raw material and film gone. Both cost far more than the repair.
1. The Old Machine’s Hidden Bill
A 5-year-old VFFS still looks fine on the outside, but inside it is quietly leaking money:
• Aging seals: cylinders and airlines drip; air pressure unstable; seal scrap rate climbs.
• Worn transmission: chains and belts loose; film feeding jerky; photoeye drifts; frequent stops to re-adjust.
• Rising noise: unlubricated bearings and worn gears; operators complain; hiring gets harder.

2. The New Machine’s Visible Edge
“This machine features good seals, clear and clean sealing, flexible and fast, compact structure, smooth running and low noise.”
— VFFS instruction manual - applications & features
This is not marketing copy - it is the physical state of a new machine. New seals, new chains, new jaws bring scrap under 0.5%, low noise, a clean workshop. The scrap and downtime saved is the new machine’s payback speed.
3. Three Steps to the Cost Math
Do not decide by gut. Take out a notebook and calculate:
Table 1: Sample old-machine monthly hidden costs (numbers shown for method illustration only)
|
Cost Item |
How to Calculate |
Typical Old-Machine Value |
|
Downtime loss |
Stops/month x hours/stop x hourly output value |
4 stops x 2 hrs x 5000 RMB/hr = 40k RMB/mo |
|
Scrap loss |
Monthly output x scrap rate x cost/pack |
300k packs x 3% x 0.5 RMB = 4500 RMB/mo |
|
Maintenance & parts |
Monthly labor + wear parts + call-out fee |
About 2000-3000 RMB/mo |

Fig. 2: 3-step repair-vs-replace decision (from the manual, maintenance schedule & disposal)
✔ If the three items together exceed 50% of the price gap per year, replacing beats repairing. Do not forget the old machine’s residual value - the manual says disposal follows standard industrial equipment rules, so trade-in or resale offsets part of it.
4. When to Keep Repairing
Replacing is not always the answer. If your machine:
• Scrap stays under 0.5% and seals are stable;
• Fewer than 1 stop per month, and it is always a minor issue;
• You have done the monthly and semi-annual maintenance per the manual and replaced wear parts on time -
then you have maintained it well; keep repairing and keep using it. The enemy is not age - it is “old and neglected”.
Final Thoughts
Repair or replace? Do not look at the repair quote. Look at what one hour of downtime costs and what one kg of scrap costs. Once the math is clear, the answer follows.
